How much can I afford to pay for one lead?

Work it out backwards from your profit per customer and your closing rate. Multiply the profit on one sale by the share of leads that become customers; that is your break-even cost per lead. Any Islamabad or Rawalpindi business can do this in five minutes with its own numbers, and it is more reliable than any industry average.

The longer answer

The formula is simple. Take the gross profit you make from one new customer, meaning the price minus the direct cost of serving them. Multiply it by your close rate, the share of genuine leads that become customers. The result is the most you can pay per lead without losing money on the first sale. Pay less than that and the ads are profitable; pay more and they are not, at least not on the first purchase.

A hypothetical example, with invented numbers. A home tutoring service in G-11 makes PKR 12,000 gross profit from an average new student over the first term. Out of every ten leads that reach the team, two sign up. The break-even cost per lead is 12,000 × 0.2, or PKR 2,400. If the ads deliver qualified leads at PKR 1,500, there is a healthy margin; at PKR 3,000, the tutoring service loses money on every new student unless they stay for more terms.

Repeat customers change the picture. A dental patient who returns for years, a school family with three children, or a gym member who renews is worth far more than the first payment. If you are confident in that lifetime value, you can afford a higher cost per lead. Be honest about it, though; many owners assume loyalty that their records do not show.

The same arithmetic tells you where to work. Raising your close rate, by calling back faster or training whoever answers the phone, raises the amount you can afford per lead without touching the ads. That is often the cheapest improvement available. Keep in mind that the ad spend is paid to Meta, Google or TikTok, while management is a separate cost you add to the total.
